Bisq Growth Experiments

Introduction

This repository exists to capture ideas and experiments designed to grow Bisq, monitor their progress, and offer feedback.

Notable links:

Below are principles and processes to continuously explore ways to grow that we find helpful, inspired by the work of Brian Balfour, Sean Ellis and many others.

Principles

Learn continuously

Constantly find new ways to learn about our users, product, and channels for communication. Feed that learning into this growth process to improve it.

Establish and maintain momentum

Momentum is powerful. Establish a cadence for experimentation and feedback in order to fight through failures and get to successes. Find a rhythm that works.

Organize for autonomy

Individual contributors decide what they work on to achieve their OKRs (Objectives and Key Results).

Take ownership and be accountable

With autonomy comes accountability. You don’t have to be right all the time, but there is an expectation to improve to be eligible for compensation. In other words, mistakes are not a problem, but failing to learn from them is.

Process

The process shown below can be broken into two major parts:

  1. High-level planning, seen on top, and

  2. Continuous daily/weekly actions seen in the circle on bottom.

Growth Model

High-level Planning Process

This planning process should happen roughly every 2–3 months. The purpose is to "zoom out" and reconsider what’s most important now. How have the last few months gone? What has changed during that time, and how should our goals change to adapt?

Find Levers

The goal is to find the highest impact area that we can focus on right now given limited resources.

To evaluate each goal, think about following key points:

  1. Baseline

  2. Ceiling

  3. Sensitivity over time

Set Goals (OKRs)

In setting goals, focus on OKRs (Objectives and Key Results), and keep to the following principles:

  • Focus on inputs not outputs. OKRs should never be set on outputs, always on the inputs.

  • Keep OKRs in your face. Display OKRs in a place where we they cannot be forgotten by those who are accountable for them. They should be visible to anyone and everyone, and should be reviewed daily and weekly.

  • Keep OKRs concrete. Objectives are expressed as a qualitative goal, e.g. "Make virality a meaningful channel". Key Results are expressed as quantitative outcomes, e.g. "Grow viral/weekly active users by 1.5%". The timeframe for OKRs should be kept between 30 and 90 days.

Note
Goals should change mid-OKR only very rarely.

Explore Data

  • Qualitative. Example sources of qualitative data include user surveys, one-on-one conversations, user videos, forum discussions, arbitration tickets and more.

  • Quantitative. Example sources of quantitative data include Google Analytics, our own markets API, and other data sources we can access. The goal is to answer questions we don’t know about our users, products and channels. Break these data down into pieces.

Important
We should always be on the lookout for new ways to understand and better serve our current and potential users, but the prime directive is that individual user privacy must never be compromised by our efforts.

Continuous Daily/Weekly Process

1. Brainstorm

  • Capture. Never stop putting new ideas into the growth backlog

  • Focus. Focus on input parameters, not on output parameters.

  • Observe. How are others doing it? Look outside of your immediate product space. Walk through it together.

  • Question. Brainstorm and ask why, e.g.: What is… What if… What about… How do we do more of…

  • Associate. Connect the dots between unrelated things. e.g.: What if our activation process was like closing a deal?

2. Prioritize

Prioritize considering following key parameters:

  • Probability. Low: 20%, Medium: 50%, High: 80%

  • Impact. This comes from your prediction. Take into account long lasting effects vs one hit wonders.


Create a hypothesis, e.g.:

If successful, [VARIABLE] will increase by [IMPACT], because [ASSUMPTIONS].

Look at:

  • Quantitative data. Previous experiments, surrounding data, funnel data

  • Qualitative data. Surveys, forum, arbitration tickets, user testing recordings

  • Secondary sources. Networking, blogs, competitor observation, case studies

Create an experiment issue:

3. Test

What do we really need to do to test our assumption?

Setting up a Minimally Viable Test

  • Efficiency. What is the least resource-intensive way to gather data about the hypothesis?

  • Validity. The experiment must take into account how to get a valid result by designing a control group and required amount of data.

4. Implement

Get shit done.

5. Analyze

  • Results. Was the experiment a success or a failure? Be prepared for a lot of failures in order to get to the successes.

  • Impact. How close were you to your prediction(s)? Whether or not the experiment was a success, what results or effects did it produce?

  • Cause. The most important question you can ask is: why did you see the result that you did?

Update and close the GitHub issue as soon as you’ve finished analyzing.

6. Systematize

This is all about ways to automate and systematize our approach to growth.

  • Productize. Productize as much as you can with technology and engineering.

  • Create Playbooks. For the things you can’t productize, build into step by step playbooks to make them repeatable.

This means that anyone who considers themselves a potential 'market maker' or 'liquidity provider' is especially welcome on this call, to help us brainstorm ways to make Bisq an attractive place to be for you. We already have a number of ideas, and are looking to get your feedback.

Note that while we're happy to have pro and semi-pro traders serve as liquidity providers, we're also looking for anyone who simply has a need to sell BTC on a regular basis, e.g. for basic cash flow purposes.

Solution for better liquidity

This is a really great initiative! The primary challenge I see so far, is too low liquidity. This result in a big price difference between buyer and seller, which means a bad price compare to average market price for one or both traders. Sometimes there is also no seller or no buyer.

To solve this, I think there must be less alternatives when it comes to Fiat currencies. If you instead choose just 1 currency (EUR or USD etc), there will be more both buyers and sellers. This means it will be easier to buy and sell at a reasonable price.

Although it will result in a minor currency exchange fee in the bank, this fee will be much smaller than what we lose on poor liquidity. With better liquidity it will also be easier to trust that I really will find a buyer or seller exactly when I need it, to a correct market price.

Better liquidity will also make far it easier to attract more people to the platform!
Is this possible to fix to enhance the liquidity?

Learning Goal/Objective

Are website visits impacted by being linked to and listed on Coinmarketcap, Bitcoincharts?

Hypothesis

Visits and downloads will increase 20% when Bisq is listed in these 2 high traffic reference websites .

Experiment Design

Compare weekly web views, downloads before and after. Track source of visits and measure % from sites.

This could probably be achieved in under a day.

Provide an easy to copy example/guide on how to use our trading API

Learning Goal

Are we able to convince people to use and play around with our API to increase liquidity on Bisq?

Hypothesis

By providing an easy-to-use example of the trading API, we convince people to use it for automatic trading.

Metric

To be honest I'm not sure how we would be able to differentiate orders from automated and manual trades. Maybe @mrosseel has an idea how to measure the success of this experiment?

Experiment

We have to provide a super easy setup of the trading API, so it is easy for people to play around with and to use it for automated trading. Should be able to use also for non-developers.

Complete the 1st trade in RUB/BTC

Complete the first Bisq trade in Russian Rubles (RUB/BTC) and report back with 3 lines of feedback here on the details of the trade (payment method used, problems encountered, suggestions for improvement, fees paid, time it took to complete the trade).

Research and add payment methods

Learning Goal/Objective

To find out which payment methods our customers want to use to settle their trades

Hypothesis

If the experiment is successful, I predict we see 20% more trading volume per month because of the usage of new payment methods.

Experiment Design

First we have to find out which are the most promising payment methods for us to use.
We want:

  • fast transaction time
  • no/low chargeback risk

Payments methods to investigate:

  • Square Cash
  • WeChat Payment
  • Venmo payment

After finding out which payment methods are matching our criteria, we have to find out which payment method to implement first. Maybe do twitter survey or other investigational efforts. TBD

Part of the experiment should also be the marketing around this new payment method.

Development effort is low and probability to succeed is Medium.

Add feedback form into app

Learning Goal/Objective

We want to see if users are using a feedback form and what the feedback is from their trade experience (specially after a completed trade and dispute).
This can provide a valuable information for us for improving Bisq as well as can satisfy the user emotionally if they see that we are interested in what their experienced with Bisq was.
It has to be implemented in a way which protects users privacy and to not annoy user who do not want to do it.

Hypothesis

We can compare the nr. of received feedback with trade volume and other metrics to see which percentage of users are engaging in that.
It might be hard to quantify a direct success from it but will deliver us high value data from the users directly. This will have impact on future improvements and therefore have leveraged effects.

Experiment Design

It would require a concept how to present the feedback form and what we ask as well as how we make sure that privacy is protected.
We could make the data completely public similar to the trade statistics. Though we should avoid to over-use the P2P network for not core-use-cases. So the implementation would be subject for more discussion.

It might take considerable resources to implement that. Mainly on the conceptual and UI side.

Launch a twitter hash tag campaign

We could think about using a specific hash tag (e.g. #beyourownexchange) on all personal and Bisq tweets to raise awareness around decentralized exchanges. Maybe even get other exchanges on board to use it as well?.

Example:

You don't like centralized #exchanges and their downsides! Then just stop using them and support #decentralized ones! #beyourownexchange

Complete the 1st trade in NGN/BTC

Complete the first Bisq trade in Nigerian Naira (NGN/BTC) and report back with 3 lines of feedback here on the details of the trade (payment method used, problems encountered, suggestions for improvement, fees paid, time it took to complete the trade).

BTC/AUD Bisq Liquidity Week

Learning Goal/Objective

Provide enough liquidity for the BTC/AUD order book to bootstrap the market for organic growth. Lasting 1 week from TBD.

Objective: 5 traders placing 10 offers on the BTC/AUD order book for a week.

Hypothesis

If the experiment is successful, we predict to the total volume to grow by 30% compared to the previous week.

Experiment Design

Every participant on the experiment tries to keep two offers (1 buy, 1 sell ) open all the time to provide liquidity.

Bounty

Participants in the experiment who meet the above requirement (creating at least 2 offers during the week) will be rewarded with 20 $BSQ.

Resource Estimation and Probability

Low personal effort and High probability that it will succeed.

As decided on our first growth call (6th of Dec '17) we will focus all our efforts for the next couple of months on increasing liquidity on the Bisq network.

Before we can grow the number of overall traders on the Bisq network, we first need to make sure that we have plenty of liquidity available in major trading pairs, esp. EUR and USD.

This means that anyone who considers themselves a potential 'market maker' or 'liquidity provider' is especially welcome on this call, to help us brainstorm ways to make Bisq an attractive place to be for you. We already have a number of ideas, and are looking to get your feedback.

Note that while we're happy to have pro and semi-pro traders serve as liquidity providers, we're also looking for anyone who simply has a need to sell BTC on a regular basis, e.g. for basic cash flow purposes.

BTC/CNY Bisq Liquidity Week

Learning Goal/Objective

Provide enough liquidity for the BTC/CNY order book to bootstrap the market for organic growth. Lasting 1 week from TBD.

Objective: 5 traders placing 10 offers on the BTC/CNY order book for a week.

Hypothesis

If the experiment is successful, we predict to the total volume to grow by 30% compared to the previous week.

Learning Goal

Are we able to convince localbitcoins pro traders to also trade on Bisq?

Hypothesis

By personally contacting localbitcoins pro traders, we are able to convince at least 5 of them to place offers and try Bisq out for a few weeks.

Metric

As this is not easy to measure exactly, it will be more an monitoring of the platform volume and the direct communication with the pro traders on their experience.

A success of the experiment would be, if we are able to reach following volume (suggested by @flix1) for a specific currency pair:

  • 20 offers (10 buy/10 sell)
  • low spread (< 3%)
  • depth (> 5 BTC)

Experiment

Starting with BTCEUR, we will contact localbitcoins pro traders (https://localbitcoins.com/buy-bitcoins-online/eur/sepa-eu-bank-transfer/) personally (WhatsApp, Phone) to try out Bisq.

Points to discuss:

  • Fees & Deposit: We need a good way to communicate our current fee and deposit structure and how it compares to LocalBitcoins fees (https://localbitcoins.com/fees, https://localbitcoins.com/blog/new-bitcoin-network-fee-model/). Regarding transaction/deposit fees we might be competitive, when we also take into account that the pro traders also use the LocalBitcoins advertising options a lot.
  • Spread: The spread fluctuates a lot on Bisq at the moment based on the number of trades and the market situation.
  • Volume: This is what we want the pro traders for
  • Ease of Trading: We don’t need KYC and if you have made the account/wallet setup and clicked through all popups once, taking and creating offers is quite quick.
  • Privacy: It can’t get more private than with Bisq
  • Further Incentives: As it is their business model to trade and generate profits, doing it on Bisq doesn’t cost them anything extra and they could potential earn BSQ tokens on top of their regular profits. (lots of discussion on this topic already happened on the #growthhacking channel on Slack)

Produce "How to buy bitcoin with $XYZ using Bisq" videos

Videos must be short (5m) and show real examples of use in screen capture format. Simultaneous narration of the steps taken onscreen can also be helpful.


A bounty is going to be put on each of these videos.

For a video to be acceptable to receive the bounty:
-It must be published on YouTube or Vimeo.
-Image and sound quality must be good, if not necessarily professional.
-It must NOT be longer than 5 minutes.
-Video creator must allow it to be published in Bisq's own Youtube channel (with credit to creator).
-Narration must be in English, clear voice, easily understandable.
-It must show a real trade from start to end. Time skips are allowed to keep it to 5 mins.

Pro-active interact with users on Twitter that have requests/complaints about Bisq or other exchanges

Learning Goal

To find out, if an increased interaction on twitter will have a significant impact on app downloads.

Hypothesis

More interactions with twitter users on the topic of cryptocurrency exchanges and increased references of @bisq_network will increase the social traffic share by 5%

Metric

The current traffic share from social channels is 7% and the share within social of twitter is 9%.
We could measure the session increase and download numbers from twitter referrals in Google Analytics.

To improve analytics we could use download links that encode twitter as the source, which would work better for desktop client clicks. Unfortunately as Twitter is used mainly on mobile it will not be very easy to measure the exact impact of the experiment.

Experiment

Setup keyword monitoring of competitors within a tool like mention.io and interact on each of the discussions where people are complaining about competitors or are talking about @bisq_network. If it makes sense within the conversation add an encoded link that contains a twitter source tracking.

Contact twitter influencers who talk or follow competitors and spark discussion on Bisq

Learning Goal

To find out, if conversations with twitter influencers will have a significant impact on app downloads.

Hypothesis

More interactions with twitter influencers will increase the social traffic share by 5%

Metric

The current traffic share from social channels is 7% and the share within social of twitter is 9%.

Optimize fees for small size trades

Learning Goal/Objective

Will traders create more small size offers (0.01-0.05 BTC) if fee structure is optimized?

Hypothesis

IF we reduce total trade fee (mining fee + trade fee) below 5% for small trades THEN number of trades will increase by 50%.

Get more activity on Reddit

Learning Goal/Objective

See if more activity on Reddit will bring us new users and increase liquidity.
Find community members taking a more active role there.
The activity should not be only focussed on our subreddit (r/bisq) but also r/Bitcoin and other relevant subreddits like trading or altcoin channels.

  • Bring Bisq into discussions where it benefits the thread
  • Engaging in education and support
  • Point out the political aspects (censorship resitence)
  • Find out what users expect and want from Bisq
  • Engage them to join other Bisq channels like Slack or Forum

In the past there has been quite a bit of activity from some community members there and we got relevant traffic from Reddit (was often nr. 1 referrer as far I remember). Over the last year Reddit lost maybe generally importance (seems that Twitter got more relevant for BTC) and our community members have lowered their activity there.

Hypothesis

By being strongly present on Reddit we get in touch with a user segment we miss atm.
I expect if we have a strong appearance there we could get 10% more users (can be measured by traffic to web page).

Experiment Design

Hardest part is to find talented and motivated community members taking that role and spend enough time on it. It can be subject for compensation requests if activity meet our quality standards and if our goals are met.
They should be already Reddit users with good reputation and understand Bisq very well to be able to answer support questions.

I think 2-3 community members would be good to take on that task.
Probability that this experiment succeed is high IMO if we find the right persons for it.

As decided on our first growth call (6th of Dec '17) we will focus all our efforts for the next couple of months on increasing liquidity on the Bisq network.

Before we can grow the number of overall traders on the Bisq network, we first need to make sure that we have plenty of liquidity available in major trading pairs, esp. EUR and USD.

This means that anyone who considers themselves a potential 'market maker' or 'liquidity provider' is especially welcome on this call, to help us brainstorm ways to make Bisq an attractive place to be for you. We already have a number of ideas, and are looking to get your feedback.

Note that while we're happy to have pro and semi-pro traders serve as liquidity providers, we're also looking for anyone who simply has a need to sell BTC on a regular basis, e.g. for basic cash flow purposes.

This week will be about:

  • Updated numbers on the BTC/USD market
  • The current state of the BTC/GBP market
  • Bisq Tech Tree

Goal/Objective

To enable anyone to contribute to Bisqs success we need to communicate how we tackle growth at Bisq.

Draft

Following structure is strongly inspired by Brian Balfour, Sean Ellis and many others.

Goals of our Growth Process

  • Learning
    Constant learning of our customer, product, channels and feeding that learning into the process to improve.
  • Rhythm
    
Momentum is powerful. Establish a cadence to fight through failures, get to successes, and find momentum
  • Autonomy
    
Individuals decide what they work on to achieve the OKR’s (Objectives and Key Results)
  • Accountability
    
With autonomy, comes accountability. You don’t have to be right all the time, but there is an expectation to improve to be eligible for compensation.

This is all about how we could systemize our approach in growth.

  1. Productize

    Productize as much as you can with technology and engineering.
  2. Playbooks

    For the things you can’t productize, build into step by step playbooks to make them repeatable.

Referral program

Learning Goal

Can we sustainable increase growth by setting up a referral program?

Hypothesis

By incentivising people to invite their friends we expect an additional growth of downloads/trades by x%.

Metric

By tracking accepted invite codes within the platform we will be able to measure the success and calculate a growth factor for it.

Experiment

For this program to work we need to think about a referral system that is hard to exploit and has a high incentive for people to invite friends. A incentivation structure could look like following table (inspiration from altcoin.io)

Refer 10 people - Earn 5% of trading fees from your referrals
Refer 25 people - Earn 10% of trading fees from your referrals
Refer 50 people - Earn 15% of trading fees from your referrals
Refer 100 people - Earn 20% of trading fees from your referrals
Refer 500 people - Earn 25% of trading fees from your referrals

Complete the first Bisq trade in Philippine Peso (PHP/BTC).

Report back here with 3 lines of feedback on the details of the trade (payment method used, problems encountered, suggestions for improvement, fees paid, time it took to complete the trade).

Learning Goal/Objective

Can we engage the local community to join a liquidity week by contacting meetup user groups?

Hypothesis

If the experiment is successful, I predict that we will get 2 participants more for GBP/BTC liquidity week

Experiment Design

I'll go through all Bitcoin meetup organizers in the UK and contact them via direct message to make them aware of our activity and if they want to support it by sending it out to their group.

Resource Estimation and Probability

If one person is doing it I guess it will take a couple of hours to come up with a good message and sending out all private messages. I would assume that the probability of this experiment to succeed is around 50% (Medium)
