Is 5.1.1 a custom 24Kpwn IPSW created in redsn0w? Filename starts with NO_BB_OLDROM?

Most likely reason for this error is that you don't have a custom 24Kpwn IPSW. That could happen if you answered Yes to this prompt in redsn0w:
Q: Will this custom IPSW be used on a newer (fixed) version of the iPhone3GS?
A: No
You must answer No to create a 24Kpwn IPSW.
You shouldn't need an older version of iTunes to restore this IPSW. Latest iTunes should work fine.

Correct.
This is the only way to install alloc8, for now. In the future there might be a tool to create a custom IPSW with alloc8, but that hasn't happened yet.
